A mid-sized universal bank operating in the Middle East, serving retail, SME, and corporate customers across both conventional and Islamic banking. The institution operates in a highly competitive and regulated market and manages multi-billion-dollar assets, with a strong focus on becoming a preferred financial partner in its region.
Challenge
The bank’s legacy technology landscape had grown fragmented over time, resulting in more than 60 disconnected systems across core banking, digital channels, analytics, and training platforms. This complexity drove high operating and infrastructure costs, limited scalability, and slowed the introduction of new products. Manual processes and inconsistent systems made standardization difficult, while the lack of integrated digital capabilities constrained customer experience and cross-selling opportunities. In parallel, the bank faced an urgent need to lower its cost-to-income ratio significantly, without disrupting existing customer channels or compromising service quality.
Solution
The bank undertook a comprehensive core and digital transformation by selecting a single, integrated banking platform. The solution included modern core banking for retail and corporate operations, full support for Islamic banking, omnichannel digital front ends, advanced analytics, and a centralized learning platform. Using a model-bank–driven and ‘big-bang’ implementation approach, the bank consolidated front-to-back operations onto one platform. More than 42 third-party systems were decommissioned, processes were standardized across business lines, and automation was introduced to enable straight-through processing. A digital learning community was deployed alongside go-live to rapidly train over 400 staff and support continuous self-learning.
Impact
The transformation delivered measurable business impact. By consolidating systems and infrastructure, the bank significantly reduced technology and operational costs and moved toward its aggressive cost-to-income targets. Standardized processes and automation improved efficiency and scalability, enabling the bank to support growth without proportionate increases in cost. Modern digital channels and real-time capabilities enhanced customer experience, enabled digital advice and statements, and provided tools for cross-selling and expanding the customer base.
