Client
Challenge
A major fuel retailer in Saudi Arabia needed to replace an incumbent automation provider across a large, distributed retail estate. The network covered 168 fuel stations and 25+ convenience stores, with fuel and non-fuel operations that had to work together reliably at site level and at head office.
The challenge was broader than replacing one vendor. Site automation was fragmented, with no centralized cloud-based management across the estate. ERP, fleet management, loyalty, IT service management and payment systems were not connected through one digital retail ecosystem.
Payments added a regulatory constraint. The retailer needed real-time authorization and posting aligned with ZATCA requirements, while also maintaining robust reconciliation, POS coverage and forecourt safety standards.
The customer also needed confidence before committing to a long-term relationship. It therefore used a proof of concept to test whether a new partner could meet the technical and operational requirements without creating disruption across a large network.

Solution
BCT, through FuelTrans, converted the 2023 proof of concept into an enterprise-wide partnership and standardized automation across the KSA retail estate.
The solution runs as a cloud-hosted digital platform. Head Office System and C-Store HOS components are deployed on Microsoft Azure, giving the retailer centralized management across sites. Enterprise integrations connect ERP, fleet management, loyalty, IT service management and digital payments in real time.
A payment middleware layer handles transaction authorization and posting against the required ZATCA-compliant model. A dedicated reconciliation system connects with core business platforms to automate financial control. POS covers both fuel and non-fuel retail.
At site level, SMART Service Station Systems support new-site supply, installation and integration, with post-implementation managed services, maintenance, spare parts and configuration management. Operational governance defines workflows and escalation paths between the retailer’s service desk and BCT.
The rollout used a pilot-first approach before scaling across the network. That allowed the retailer to validate HOS, POS, payments and reconciliation at reference sites and address integration issues before wider deployment.

The retailer standardized 168 fuel stations and 25+ convenience stores under one platform. The engagement secured a three-year managed-services contract with an option to extend for two years.
Integrated fuel, POS and payment automation eliminated an estimated 90 minutes of manual reconciliation per site per day. The payment platform reached 99.9% uptime with a transaction authorization rate above 95%.
Across automated forecourt and back-office workflows, the retailer achieved an estimated 60% reduction in manual task time. Relevant operational costs—covering inventory, reconciliation and manual processes—fell an estimated 25–30%.
The rollout reached 50+ retail stations per month at its peak pace. The payment middleware also introduced a transaction-based revenue model.
The commercial result was equally significant. The retailer displaced its incumbent provider and moved from a proof of concept to a long-term enterprise relationship. The operating model now connects automation, cloud infrastructure, enterprise systems, POS, reconciliation and regulated payments across a large distributed estate.
